The Architecture Evolution Model
Architecture must evolve at the pace of the business.
Architecture maturity progresses through four stages, and governance should scale only as complexity requires it. A startup does not need architecture governance boards. An enterprise cannot operate without them. The mistake many organisations make is jumping to the final stage too early.
Four stages
Each introduces scale, complexity and governance
- Stage 1 · Speed over structure
Startup Architecture
Build something that works.
Typical: Single backend service · Single database · Cloud deployment · Simple CI/CD pipeline
Risk of failureIf architecture becomes too complex too early: delivery slows, teams overdesign, resources are wasted.
- Stage 2 · Managing increasing complexity
Growth Architecture
Scale product capabilities without losing development velocity.
What changes: Larger engineering teams · Multiple product features · Increasing user load · More integrations
Architecture introduces: Modularised monolith · Separated services · API layers · Improved CI/CD pipelines · Observability practices · Service boundaries and domain ownership
Risk of failureIf architecture does not evolve during growth: the monolith becomes fragile, development slows, deployment risk increases, scaling becomes difficult.
- Stage 3 · Enabling organisational scale
Platform Architecture
Support multiple teams building and operating systems at scale.
What changes: Multiple engineering teams · Multiple systems · Multiple products · Increasing operational risk
Architecture introduces: Shared infrastructure platforms · Internal developer platform · Standardised deployment pipelines · Shared data platforms · Reusable service frameworks · Platform teams
Risk of failureWithout platform architecture: teams reinvent infrastructure, operational complexity explodes, deployment pipelines diverge, reliability becomes inconsistent.
- Stage 4 · Governing complexity and risk
Enterprise Architecture
Ensure long-term structural stability across the organisation.
What changes: Dozens or hundreds of systems · Increasing regulatory exposure · Strategic platform investments · Critical cross-domain integration
Architecture introduces: Enterprise architecture principles · Architecture review boards · Platform strategy · Capability mapping · Architecture decision records (ADRs) · Governance frameworks
Risk of failureIf enterprise architecture is absent: duplicate platforms emerge, integration complexity explodes, governance becomes inconsistent, technology investments fragment.
Side by side
| Stage | Primary goal | Architectural style | Governance level |
|---|---|---|---|
| Startup | Speed & learning | Simple monolith | Minimal |
| Growth | Manage complexity | Modular systems | Light |
| Platform | Enable multiple teams | Shared platforms | Moderate |
| Enterprise | Govern large-scale systems | Structured architecture | Formal |
What works at one stage becomes dangerous at another.
Why organisations struggle
Enterprise Architecture Too Early
Startups adopt architecture review boards, strict governance and complex frameworks. This slows innovation. Speed disappears.
Startup Architecture Too Late
Large organisations keep fragile monoliths, inconsistent infrastructure and duplicated systems. Complexity becomes unmanageable.
No Structural Transition
Organisations grow quickly but architecture does not evolve. Technical debt accumulates until a massive modernisation effort becomes unavoidable.

Assess your stage
Choose the stage your organisation's scale matches, then tick the practices you already have. The assessment shows what you have adopted ahead of your stage, what is missing for it, and what the next stage will ask for.
What the model says
Choose the stage your scale matches to see whether your architecture is ahead of it or behind.

Grow governance only when complexity requires it
- Phase 1 · Weeks 1–3
Assess Architecture Maturity
Evaluate organisational scale, system complexity, governance mechanisms and platform capabilities. Identify which architecture stage best describes your organisation.
- Phase 2 · Weeks 4–8
Align Architecture to Organisational Scale
If you are growing: introduce modular architecture, invest in platform capabilities, establish clear architecture principles and introduce architecture decision records — and grow governance only when complexity requires it.
